Q4 Checklist: How to Avoid Peak Season Adhesive Troubles
September 30, 2026
Q4 hits packaging lines hard. Order volume jumps, shifts stretch longer, and lines run faster than usual. Adhesive supply is often the first thing to run short when that happens. Peak season adhesive planning means checking your adhesive lead times now, setting the right safety stock before volume climbs, and building in a buffer so you avoid Q4 stock-outs. Purchasing teams and plant managers who wait until October usually end up managing a shortage instead of a schedule.
Why Peak Season Adhesive Planning Can’t Wait
End of year demand does not build slowly. Retailers pull orders forward. Plants add extra shifts. Lines that normally run five days a week start running at six or seven. Adhesive use climbs right along with that output.
Most plants track their finished goods forecast closely. Fewer plants apply that same planning to adhesive supply. That gap is where Q4 shortages start. Most teams do not notice the problem until it shows up on the floor.
Start With Lead Times by Adhesive Type
Not every adhesive ships on the same schedule. Standard hot melt is usually kept in stock and can move fast once you place an order. Custom or reactive adhesives, like many PUR systems, often depend on batch production and specific raw materials. Those can take longer to arrive.
Call your supplier before peak season hits. Ask about current lead times for each adhesive on your line. Lead times shift with raw material supply and industry demand, so a timeline from last spring may not hold true in November. A short call now can save a long wait later.
Match Your Stock Levels to Faster Line Speeds
A safety stock number built around your yearly average can fall short once Q4 speeds kick in. A faster line does not just make more product. It often means shorter changeover windows and less room for a late shipment.
Start with your expected Q4 run rate instead of your year-round average. Multiply that daily use by your confirmed lead time. Then add a buffer in case one shipment runs late. That buffer is what keeps one delay from stopping your line. Check last year’s Q4 numbers too, if you have them. Real usage from a past peak season beats any rough guess.
Storage and Shelf Life When You Stock Ahead
Extra inventory only helps if it is still usable when you need it. Every adhesive has a shelf life, and poor storage can shorten it. Before you order more, make sure you have the right space to store it.
A first-in, first-out routine matters even more once your stock levels rise. Our earlier posts on adhesive storage best practices and warehouse rotation cover proper FIFO steps and storage conditions in more detail.
A Practical Q4 Readiness Checklist
Run through this list in late September or early October:
- Pull your year-to-date adhesive use and compare it to last year’s Q4 numbers, if you have them.
- Call your supplier and confirm current lead times for every adhesive type on your line.
- Recalculate your stock target using your expected Q4 run rate, not your yearly average.
- Confirm you have the right storage space for a larger order.
- Spread orders across several weeks instead of placing one large order at once.
